Project Overview

Digital transformation for the most valuable educational awards in Jordan. The primary objective of this project is to transition the existing award process from manual paperwork to a fully digital process, from application to assessment.

The award process

The award administrators define categories and rubrics for each category, after that they announce the application call to all eligible schools. Then they send the paper application form for who are interested to apply.
The application form consists of many steps and long writing tasks. Sometimes the applicants want to attach media; like photos or videos to support their application, they usually attach a CD or flash drive, or sometimes stick photos in the application using glue. After receiving the applications, the assessors start the assessment for each application then, they schedule field visit to asses the qualified applicants at their schools, after the field assessment they choose the winners based on the overall assessment.

Discovery phase
Starting the discovery phase with the stakeholder interviews, to understand the award process, the problems they want to solve, and define the objective and scope for this project.

This was challenging since the assessment looks easy but in fact it is too complex and they are using many excel sheets to finalize the assessment, this requires lot of time and efforts.

The manual application and assessment process takes a lot of efforts and time from both applicants and assessors
Main objective
Create a digital platform for application and assessment for the award process to speed up the award process and make it easier for both; applicants and assessors
The users
The next step is getting know the both types of users; applicants and assessors. By conducting user interviews to explore their thoughts, pain points and challenges, needs, and what are they expecting from this digital transformation.

The most of the users hope the new process will save them time and efforts whether assessors or applicants. We got useful insights from these interviews which was effective in the brainstorming and generating ideas.

Pain points
  • Editing the writing task is nightmare
  • Completing the writing task to meet the words count is a challenge

  • Can't check the weaknesses and strengths in their award entry
We have explored multiple competitors worldwide, but our primary focus was on Middle East awards, particularly in the UAE.

The UAE stands out as one of the leading countries that highly values professionals in the educational sector, we have focused MBZ teacher awards which is considered one of the best in the region and they have the similar assessment rules.
Ideation and design
After all, we started ideating solutions through multiple brainstorming sessions to create high level solutions and organize these ideas in affinity diagram to keep all ideas organized.
After getting high level ideas we start by sketching them to start visualizing solutions, sketching saved us a lot of time because we were able to iterate multiple ideas and options within a short period of time, after sketching we created the low fidelity wireframes after choosing the solutions we agreed on with product manager and the engineers.
Finally, we created the final prototypes to test the core flows with our users to validate the proposed solutions we come up with and to gather the users' feedback and suggestions.
The application form
The application form was crucial for our success because the more usable application the more conversions we get.

We tried to simplify the application form; we implemented an integration with the ministry of education to get the full information for the applicants to minimize the efforts by filling their detailed information.

We created a rich text editor with the ability to attach videos and photos.
The assessment
The most challenging part was building an assessment solution specially for the long writing tasks.

The assessors can highlight the strength and weakness points, and they can add their comments for the applicants and the other assessors.
Task based system
We created a task based system for the assessors, the tasks will be disrupted evenly with all assessors.

Once the task is completed from the first assessor it will be sent to the next for validation.
Field Assessment
We created a field assessment as a regular task, the assessors will be using a tablet for this, so it has to be responsive to adapt different screen sizes.

Three assessors will complete this assessment at the same time while they are observing the applicant in the work environment and the mark will be the average of the the three marks.

The impact

The number of applications increased from 3,896 application to 6,000+ within 2 years, with nearly more than 2,100 new applicants after the digital transformation.

The assessment time was reduced from months to weeks which saved time, efforts as well as money, the assessors now can work remotely and don't have to be in the office to complete the assessment, which reduced the assessment costs and time drastically.
